stop bath and fix for BTZS tubes.

I am developing 12x20 negatives in quite large PVC tubes, so large in fact that I had to build an insulated sink for the water bath. Immersion in a second sink full of stop bath seems impractical so I have been using a water rinse and shake from the water bath source. I immediatly thereafter pour in a liter of fix and recap the tube and spin it for the required 5 minutes for fix. The unexposed film around the edge of the negative has remained clear but the exposed/image portion is very dense and has little contrast. I think: overexposed and overdeveloped here but there is no detail at all in the shadows, just a medium flat density there, like fog, but those nice clear edges would be fogged if it were getting light from my darkroom right? Do I just have massive lens flare issues or a really general light leak in the camera? I am loath to do much experimenting with film so large. I am looking for some insight as to what direction to experiment in.
